What to Outsource First When Your Agency Admin Is Out of Control

Prioritise agency admin by frequency, time, judgement and risk, then choose a manageable first handover using a task worksheet.

The best first task to outsource is recurring work that takes meaningful time, follows a clear process and can be checked without the founder doing it again. Inbox triage, scheduling and routine follow-ups are common candidates, but use your own task record rather than a universal sequence.

Record a normal week first

For each recurring task, note how often it happens, how long it takes, the tools used and whether it needs your judgement. Include interruptions and follow-up work. A task that takes five minutes but interrupts you repeatedly may be worth considering alongside a longer weekly task.

Compare four practical questions

  • How much recorded time does this task consume?
  • Are the inputs and completion checks clear?
  • Can an owner follow rules, or does each instance need a senior decision?
  • What happens if the task is delayed or completed incorrectly?

Choose a task with a worthwhile time cost and manageable transfer risk. Avoid treating access to sensitive data or authority to make payments as a minor admin detail.

An illustrative first handover

An agency might begin with scheduling: provide approved availability, meeting types, buffer rules and an escalation contact. Review a normal booking and an exception before transferring the full queue. This is an example of the method, not a claim that scheduling is always the highest-value task.

What can come next

Once the first process is stable, consider routine client updates, project-board maintenance or invoicing admin. Financial work may need additional access controls, approval rules and professional oversight. The right order depends on your agency’s systems and risk, not which task happens to be loudest today.

Do not transfer everything at once

Each process needs an owner and a way to review its output. Moving many poorly documented tasks together can simply replace doing the work with answering questions about it. Use the operations handover checklist, then follow the handover process.

For a common starting scope, see inbox and calendar management. For the broader inventory, use the back-office task guide.
